maps how a group of business buyers moves from first noticing a problem to signing a contract and renewing it, in five stages: TOFU, MOFU, BOFU, Purchase and Retention.

B2B funnels differ from B2C because buying decisions involve about 13 people (Forrester, 2024) and an average cycle of 11.3 months (6sense, 2024).

Buyers are nearly 70% through their decision before they talk to a seller (6sense, 2024), so most of the funnel is shaped by content they find on their own.

Build the funnel in seven steps: define your ideal customer, map the journey, create stage-specific content, pick channels, set up tracking, set targets and review monthly.

Measure conversion between every stage, find the weakest one, and fix that first. Marketing and sales alignment on lead definitions is usually the biggest single lever.

What Is a B2B Marketing Funnel?

A B2B marketing funnel is a model of how business buyers move from first awareness of a problem to purchasing a solution and renewing it. Each stage has its own buyer mindset, its own content and its own conversion metric, so you can see exactly how many prospects move forward and where they drop out.

This guide uses five stages: top of funnel (TOFU) for awareness, middle of funnel (MOFU) for consideration, bottom of funnel (BOFU) for decision, then purchase and retention. You will see three-, four- and six-stage versions elsewhere. They describe the same journey, just cut into different slices.

Why a Defined Funnel Matters

It makes pipeline predictable. Once you know your conversion rate between each stage, you can work out how many visitors, leads and opportunities you need to hit a revenue number. Without that, pipeline forecasts are guesses.

It shows you where deals stall. A funnel turns a vague complaint like "leads are bad" into a specific diagnosis, such as "MQL-to-SQL conversion dropped from 30% to 12% last quarter." You cannot fix what you cannot locate.

It gives marketing and sales one language. When both teams agree on what a lead, an MQL and an SQL are, handoffs stop being arguments and start being a process.

B2B Marketing Funnel Stats

On average, 13 people inside an organization are involved in a B2B buying decision, and 89% of purchases involve two or more departments (Forrester, State of Business Buying 2024).

86% of B2B purchases stall at some point during the buying process (Forrester, 2024).

Buyers are nearly 70% through their purchasing process before engaging with sellers, and they initiate first contact more than 80% of the time (6sense Buyer Experience Report, 2024).

81% of buyers already have a preferred vendor when they first make contact (6sense, 2024).

The average B2B buying cycle lasts 11.3 months (6sense, 2024).

Almost 95% of buyers expected to use generative AI to support their purchase decisions within 12 months (Forrester, 2024).

Put together, these numbers say one thing: most of the decision happens before your sales team gets a call. A B2C funnel moves one person. A B2B funnel has to move a finance lead, an end user, an IT reviewer and an executive sponsor, each with different questions, at roughly the same time. Every stage of your funnel needs content that answers more than one of them.

B2B Marketing Funnel vs. Sales Funnel

The marketing funnel runs from first awareness to a sales-qualified lead (SQL). The sales funnel picks up from there and runs through discovery, proposal, negotiation and closed-won. Marketing owns attracting and qualifying demand; sales owns converting it.

The handoff point is the SQL, and it only works if both teams have agreed in writing what an SQL is. The two funnels also overlap: marketing still supports late-stage deals with case studies and comparison content, and both teams share responsibility for retention and referrals after the sale.

I have built and fixed B2B funnels for SaaS, IT services and FinTech teams for nearly two decades. They are searching for things like "why is our churn rising" or "how to reduce onboarding time." Educational guides, SEO articles, LinkedIn posts, podcasts and industry reports work best here. The goal is reaching the right audience, not collecting as many email addresses as possible. Measure qualified traffic and engagement, not raw lead volume.

MOFU: Consideration

In the middle, the buyer knows the problem and is comparing approaches, often while building a case for colleagues. Webinars, comparison guides, case studies, ROI calculators and templates earn their place here because they help the buyer sell internally. This is where most leads are captured and nurtured into marketing-qualified leads (MQLs).

BOFU: Decision

At the bottom, the buyer is shortlisting vendors and gathering proof for finance, IT and the economic buyer. Demos, free trials, transparent pricing pages, security documentation and customer references do the work. The goal is turning sales-qualified leads into real opportunities, and the content should remove risk, not add more features to the list.

Purchase and Retention

The funnel doesn't end at signature. Onboarding, adoption, expansion and advocacy are stages too, because renewals and referrals feed new pipeline back into the top. Track renewal rate, expansion revenue and referral-sourced pipeline to judge whether this stage is healthy. A customer who refers a peer is the cheapest lead you will ever get.

How the B2B Marketing Funnel Has Evolved

Buying committees got bigger. With around 13 people involved per decision (Forrester, 2024), a funnel built for a single lead misses most of the people who can say no. Map content to each role, not just to each stage.

Buying stopped being linear. A buyer might check your pricing page on day one, read a TOFU blog post a month later, then disappear for a quarter while their budget gets approved. Buyers loop back and skip stages constantly.

Research went self-serve. With buyers nearly 70% through their decision before contacting a seller (6sense, 2024), the content they find on their own, including answers from AI tools, shapes the shortlist long before your SDRs do.

The flywheel added a loop. The flywheel model puts happy customers at the center, feeding referrals and reviews back into acquisition. It doesn't replace the funnel. Use the funnel to measure conversion and find leaks; use the flywheel to remember that retention fuels growth.

How to Build a B2B Marketing Funnel in 7 Steps

Define your ideal customer and buying committee. Document firmographics (industry, size, region), the pain points you solve and typical deal size. Then list the roles usually involved in the purchase and what each one needs to see.

Map the buyer journey to funnel stages. Define what moves someone from one stage to the next, such as "downloaded a MOFU asset and visited pricing" for an MQL. Get sales to agree before you launch anything.

Create content for each stage. Build a simple grid of stages against buyer roles and fill it in. Empty cells are your content gaps.

Choose your distribution channels. Pick two or three primary channels per stage rather than spreading thin across ten. The next section covers which channels fit where.

Set up lead tracking and automation. Use consistent UTM parameters, map lifecycle stages in your CRM, add lead scoring and trigger nurture emails from key actions.

Set targets for each stage. Work backward from revenue. If you need 5 new customers a month at a 25% win rate, you need 20 opportunities, and so on up the funnel.

Review monthly and fix the weakest stage first. Compare each stage's conversion rate with last month and with your target. Fix one leak at a time so you can see what actually worked.

Channels and Strategies for Each Funnel Stage

Content marketing connects every stage. A TOFU article should point to a MOFU guide, and that guide should point to a BOFU case study, so readers always have a logical next step.

SEO captures demand at TOFU and MOFU through problem-focused and solution-focused search queries. Industries with urgent, high-intent needs, like legal services, convert more visitors. Categories with long cycles, large committees and lots of free research content, like B2B SaaS, convert fewer. Your own trend over time matters more than any industry average.

How Company Size Shapes Funnel Performance

Selling to small businesses and selling to enterprises produce very different funnels. SMB buyers usually have one or two decision makers, smaller deals and shorter cycles, so the funnel rewards speed: fast follow-up, self-serve trials and clear pricing. Enterprise buyers bring larger committees, procurement and security reviews, and cycles that can run past a year, so conversion between stages is slower but each deal is worth far more.

The practical takeaway: enterprise funnels need multiple contacts per account and content for every committee role, while SMB funnels need fewer steps between interest and purchase. If you sell to both, track them as separate funnels, or the averages will hide what is really happening in each.

Finding and Fixing B2B Marketing Funnel Leaks

A leak is any stage where conversion falls well below your target or your own history. The most common ones have recognizable symptoms:

Lots of traffic, few leads. Content attracts the wrong audience, or there is no relevant next step on the page. Fix the targeting and add stage-appropriate offers.

Lots of MQLs, few SQLs. Lead scoring is too loose or rewards activity over fit. Tighten scoring around your ideal customer profile.

SQLs that go cold. Follow-up is too slow. Set a response-time target and measure it.

Opportunities that stall. Buyers lack proof for their committee. Add case studies, ROI evidence and security documentation to late-stage deals.

Pricing page visits that go nowhere. Pricing is unclear or the next step asks for too much. Make the path to a conversation shorter.

Aligning Marketing and Sales

Most funnel leaks sit at the handoff between teams. Three fixes cover the majority of them. First, agree in writing what counts as an MQL and an SQL, and revisit the definitions every quarter. Second, define the handoff: who gets the lead, how fast they follow up, and what happens to leads sales doesn't accept, which should go back into nurture rather than disappear. Third, close the loop: sales reports lead quality and outcomes back to marketing in the CRM, so marketing can see which campaigns produce revenue, not just leads.

Optimizing the Funnel for Long-Term Growth

Treat the funnel as something you tune continuously. Run one test per stage at a time, such as a new offer on a MOFU page or a shorter demo form, each with a single success metric. Then invest in the retention loop. Referrals and expansion revenue bring in pipeline at a fraction of the cost of new acquisition, which lowers your blended CAC every year you do it well.

B2B Marketing Funnel Example: A SaaS Funnel From Visitors to Closed-Won

Here is an illustrative monthly funnel for a mid-market B2B SaaS company. A MOFU onboarding playbook captures leads and triggers a four-email nurture. BOFU visitors get a demo, a security pack for IT and a case study for finance.

The leak: visitor-to-lead and lead-to-MQL rates are healthy, but only 12% of MQLs become SQLs. That points to scoring, not traffic. The team is passing along people who downloaded one guide but have no buying intent.

The fix: rebuild scoring around fit (company size, role) and intent (pricing visits, demo page views), and agree the new definition with sales. If MQL-to-SQL rises to 25%, SQLs double from 12 to 24 a month without a single extra visitor, and closed deals roughly double with them.

That is the real value of a funnel: it tells you which single change will move revenue most.

Build the funnel to find the leak, then fix one stage at a time.

Frequently Asked Questions

What are the 5 stages of a sales funnel?
                            +

A common five-stage model is awareness, interest, consideration, decision and purchase.
